I'd say run it till it's sad, then use a 100a load tester on eachbattery. See which batteries drop the most and try hand-charging them.

I built a nice little battery monitor back when and used to use it tomonitor the pack. When the first battery went dead I was done.

Best place to get batteries IMHO are golf cart centers. You can usuallyget a used pack for a good price and it will last for years in an Elec-trak.
